Build Dashboards People Actually Use: A UX-First Approach

There is a quiet epidemic in business intelligence. Organizations invest weeks or months building dashboards that nobody opens. The data team pours effort into connecting sources, designing layouts, and tuning performance. The dashboard launches. A few people check it out. And then traffic drops to near zero within a month.

This is not because the data is wrong or the tool is bad. It is because the dashboard was built for the data, not for the user. The dashboard user experience was never designed -- it was assumed.

The most common failure mode is building a dashboard based on what the data team thinks users need rather than what users actually need. A data analyst looks at available data sources, identifies interesting metrics, and arranges them into a logical layout. The result is technically sound but disconnected from the user's workflow.

The dashboard answers questions the user is not asking. It presents metrics at the wrong level of granularity. It requires filters and interactions the user does not have time to learn. And so the user goes back to the spreadsheet they were using before -- not because it is better, but because it is familiar and fits their mental model.

The Everything Dashboard

Another common failure is the dashboard that tries to serve everyone. When stakeholders from different departments all contribute requirements, the result is a sprawling, unfocused dashboard with thirty visualizations, eight tabs, and no clear purpose. Phase 1: Discovery -- Understanding Your Users

A UX-first dashboard design process starts with research, not with a BI tool. You need to understand who will use the dashboard, what decisions they make, what information they need to make those decisions, and what their current workflow looks like.

Conducting Discovery Interviews

Discovery interviews are short, structured conversations with the people who will actually use your dashboard. They are not requirements-gathering sessions where users tell you which charts they want. They are exploratory conversations where you learn how users think about their work.

Who to interview. Talk to five to eight representative users. Include a mix of roles and experience levels. If possible, include one or two people who have stopped using an existing dashboard -- their reasons for abandoning it are gold.

Key questions to ask:

  1. Walk me through a typical day. When do you look at data, and what triggers it? This reveals the context in which the dashboard will be used. You might learn that the user checks metrics first thing in the morning on their phone, or that they only look at data when preparing for a weekly meeting.

  2. What decisions do you make regularly that depend on data? This identifies the decisions the dashboard should support. A regional sales manager might say "I decide which reps need coaching this week" or "I decide whether to escalate a deal to my VP." Those decisions become design anchors.

  3. How do you get that information today? This reveals the current workflow you are competing with. If the user currently gets a daily email summary from a colleague, your dashboard needs to be at least as convenient as that email.

  4. What frustrates you about the current process? This surfaces pain points your dashboard can solve. Maybe the data arrives too late. Maybe it is at the wrong level of detail. Maybe it requires too many clicks to get to the answer.

  5. If you could see one number every morning that told you whether things were on track, what would it be? This is the headline metric for your dashboard. It cuts through the noise and identifies the user's primary concern.

Synthesizing Discovery Findings

After your interviews, look for patterns. You are trying to identify:

  • The primary use case. The one scenario that the dashboard must serve flawlessly. Everything else is secondary.
  • The decision cadence. How often the user needs the data (real-time, daily, weekly, monthly) and in what format (glanceable summary, detailed breakdown, exportable table).
  • The workflow integration point. Where the dashboard fits into the user's existing routine. This determines how users will access it and how much time they will spend with it.
  • The metrics that matter. Not every available metric deserves a spot on the dashboard. The discovery interviews help you distinguish between must-have metrics (directly tied to decisions), nice-to-have metrics (occasionally useful), and noise (metrics that no one acts on).

Phase 2: Design -- Building for Behavior

With discovery insights in hand, you can design a dashboard that fits the user's reality rather than the data team's assumptions.

Start with a Paper Sketch

Before opening your BI tool, sketch the dashboard layout on paper or a whiteboard. This forces you to focus on structure and flow rather than getting lost in formatting options. Your sketch should show:

  • The headline metric from your discovery interviews at the top
  • The supporting metrics arranged in order of importance
  • The interaction model (what happens when the user clicks, filters, or drills down)
  • The expected reading path from first glance to deeper exploration

Share this sketch with two or three of your interview participants. Ask them: "Does this layout match how you would want to consume this information?" Iterate on the sketch before building anything in the tool.

Design for the First Ten Seconds

Research on dashboard usage consistently shows that users form their opinion of a dashboard within the first ten seconds. If they cannot find what they need in that window, they are unlikely to explore further.

This means your dashboard user experience must prioritize the first impression above all else. When the dashboard loads, the user should immediately see:

  • The answer to their primary question. If the regional sales manager opens the dashboard, they should instantly see whether their region is on track this month.
  • A clear visual hierarchy. The most important metric should be the largest and most prominent element. Supporting details should be visually subordinate.
  • An obvious path forward. If the user wants more detail, the next action should be self-evident -- a clearly labeled tab, a clickable chart element, or a visible filter.

Design for the Workflow, Not the Data Model

One of the most common UX mistakes in dashboard design is organizing information by data source rather than by user workflow. A dashboard with tabs labeled "Salesforce Data," "Marketing Data," and "Finance Data" makes perfect sense from a data architecture perspective but forces the user to understand your backend to find what they need.

Instead, organize by user task or question. Tabs labeled "Pipeline Health," "Campaign Performance," and "Revenue vs. Plan" map to how the user thinks about their work. This small structural change dramatically improves the dashboard user experience.

Apply KPI Dashboard Design Principles

Phase 3: Measure -- Tracking Dashboard Usage

Key Usage Metrics to Track

Most modern BI platforms provide usage analytics. At minimum, track these four metrics:

  1. Daily or weekly active users. How many unique users open the dashboard in a given period. This is your primary adoption metric.
  2. Session duration. How long users spend on the dashboard per visit. Very short sessions might mean users are not finding value. Very long sessions might mean the dashboard is hard to navigate.
  3. Filter and interaction usage. Which filters, tabs, and drill-downs users actually engage with. Features that see no interaction are candidates for removal.
  4. Return rate. What percentage of users who visit the dashboard come back the following week. This is the strongest signal of whether the dashboard is meeting a real need.

Interpreting Usage Patterns

Raw numbers only tell part of the story. Look for patterns:

  • A spike at launch followed by steady decline suggests the dashboard generated initial curiosity but did not deliver enough ongoing value. Revisit your discovery findings -- you may have missed the primary use case.
  • Consistent usage by a small group but no broader adoption suggests the dashboard serves a niche need well but was positioned too broadly. Consider refocusing the dashboard for its actual audience.
  • High usage on specific days (e.g., Monday mornings or the first week of each month) reveals the decision cadence. Optimize for those peak moments -- ensure data is fresh and the most relevant metrics are front and center.

Phase 4: Iterate -- Continuous Improvement

The best dashboards are never finished. They evolve based on user feedback and usage data. Build a quarterly improvement cycle:

Every three months, schedule a thirty-minute session with five to eight dashboard users. Show them the usage data and ask:

  • What do you use the dashboard for most often?
  • What is missing that would make it more useful?
  • What is on the dashboard that you never look at?
  • Has anything about your workflow changed since the dashboard was built?

These sessions keep the dashboard aligned with evolving business needs and prevent it from becoming stale.

The Remove-Before-Add Rule

When users request new features, resist the urge to simply add them. Every addition increases complexity, and complexity degrades the dashboard user experience. Instead, follow a simple rule: before adding any new element, identify one element to remove or consolidate.

This discipline keeps the dashboard focused. It also forces productive conversations about priorities -- if everything is important, nothing is.

Version Documentation

Keep a simple changelog that records what was changed, why, and when. This creates accountability and provides a reference if a change causes unexpected adoption shifts.
